The decision window

For spa, pool and leisure facilities, specification typically runs from 36 to 24 months before opening and purchasing from 18 to 8 months before opening. There are two ways into a project: through the specification or through the tender. A product that is already in the spec goes into the tender with the best odds.

Spa area and concept are set early by the architect together with a specialized spa or wellness design consultant, since pool structure and water treatment are structural decisions. Procurement then runs through the general contractor or a specialist spa fit-out contractor, usually split into separate packages for pool construction, sauna and steam, and, for resorts, water park equipment, with international brand standards setting minimum floor areas and room programmes for branded hotels.

Spa concepts lock in 24 to 36 months before opening, but pool, sauna and water park packages are still awarded much closer to completion. 590 projects are specifying now, giving suppliers a narrow window to get in before the brief is fixed.

What is changing in hotel projects

Communal bathing replaces solo spa treatments

Global Wellness Institute reports a 2026 shift toward shared sauna, steam and cold-plunge circuits instead of single treatment rooms. Hotels are investing in multi-hour hydrothermal journeys rather than isolated spa bookings.

Wellness moves from basement to suite

Hotels are repositioning wellness as a core guest experience rather than a basement amenity, with select suites adding onsen-style soaking tubs and in-room steam setups. The shift pulls wellness investment into the room product itself, not only the spa floor.

Wellness real estate outgrows hotel construction

Wellness real estate grew at 19.5% a year between 2019 and 2024, nearly four times faster than global construction overall. Spa and wellness space is shifting from an amenity to a core development driver for new hotel projects.

Resorts plan far more treatment rooms than city hotels

HVS benchmark data shows luxury and upper-upscale hotels operating 11 to 13 treatment rooms on average, with resort rooms built nearly three times larger than city hotel rooms. Spa specification therefore differs sharply by hotel type, not only by star rating.

Renovation windows run far shorter than new build

A full spa and common area renovation was completed in five months to meet a fixed reopening date, compared with a two to three year specification window for new-build spas. Suppliers serving renovation projects face a much tighter and later buying window.
